Stop the Bleed: My 4-Step Google Ads Audit Process (and How I Find Wasted Spend in 15 Minutes)
Published on July 19, 2026
Most Google Ads accounts I take over aren’t completely broken. They are just leaking.
Whether it's a local service business or an established B2B brand, the story is usually the same: the cost-per-click is rising, the lead quality is dropping, and the business owner feels like they are funding Google’s holiday party without seeing a return.
When I get access to a new account, I don't immediately start changing bids or rewriting ads. I run it through a strict 4-step diagnostic audit to find exactly where the budget is bleeding.
Here is my exact process for turning a money-pit account into a profitable lead engine.
Step 1: The Data Foundation (Checking the Engine)
If you are feeding the algorithm garbage, it will optimize for garbage.
The very first thing I check is conversion tracking. You would be shocked at how many accounts are optimizing for "Page Views" instead of actual qualified form submissions or phone calls.
- Are conversions firing correctly?
- Are offline conversions (actual closed deals) being imported back into Google?
- Are we assigning different values to different types of leads?
If the tracking is broken, every other decision made in the account is based on a lie. We fix this first.
Step 2: The Search Term Sieve (Plugging the Leaks)
Next, I bypass the keywords and go straight to the Search Terms Report—the list of what people actually typed into Google before clicking an ad.
This is where the bodies are buried. I typically find that 20% to 30% of a budget is being wasted on irrelevant searches because the previous manager didn't build a robust Negative Keyword list. If a roofing company is paying $15 a click for people searching "how to fix a roof myself," that budget is completely wasted. I aggressively weed these out.
Step 3: AI Guardrails (Taming the Algorithm)
Google Ads in 2026 relies heavily on AI, particularly with Performance Max (PMax) and broad-match campaigns. But AI without guardrails is dangerous.
I look at how the campaigns are structured. Are we giving Google too much freedom without enough data? Are brand terms separated from non-brand terms? I restructure the account to ensure we are steering Google's machine learning with strict audience signals and profitability targets, rather than just letting it spend wherever it wants.
Step 4: The Post-Click Experience (The Bridge)
My job doesn’t end when someone clicks the ad. If the ad promises a specific service, but the landing page just dumps the user on the company’s generic homepage, the bounce rate will skyrocket.
I audit the alignment between the ad copy and the landing page. Is there a clear call-to-action? Does it load quickly on mobile? A great Google Ads manager knows that Conversion Rate Optimization (CRO) is just as important as keyword bidding.
The Takeaway
A profitable Google Ads account isn't built on secret hacks; it's built on structural discipline. By fixing tracking, pruning wasted spend, guiding the AI, and fixing the landing page, an underperforming account can usually be turned around in a matter of weeks.
